Are you familiar with this: every time there is a new ticket, the whole team argues about "which is more important", some say to do it first, some say to leave it later, in the end every ticket is delayed?

If so, it's time for a ticket priority matrix. Ticket priority matrix (also known as ticket priority matrix) is a table that decides the priority of a ticket based on two axes: impact (how big the impact is) and urgency (how quickly it needs to be handled). The result is 4 levels P1 → P4 with corresponding processing deadlines and handlers. To score priority, you need to evaluate tickets on the following two main axes.

Axis 1: Impact

This axis answers the question: how big is the problem?

High: total customers / large revenue / public reputation.

Average: one customer group / one area / one process.

Low: one client / single case, few consequences.

This axis answers the question: how quickly does the problem need to be resolved?

High: customers are upset, at risk of spreading, expiration date is near.

Average: needs to be processed within the same day.

Meaning and how to handle each level

Once you have determined the P level, you will immediately know how to treat it and for how long:

P1: Extremely urgent

For example, entire website/payment errors, large public complaints, customer data exposure.

Handling: immediately, don't wait for anyone.

Handler: most competent person + immediate escalation.

SLA: response < 5 minutes, continuous processing until completed.

For example, a group of customers encounter errors and complaints that affect regional revenue.

Handling: within a few hours, with clear owner.

SLA: response < 15 minutes, processed same day.

How to apply matrix to team

So how to apply matrix to your customer care department? You can follow these 4 steps:

Attach the matrix to the classification process: When receiving a ticket, score 2 points (impact, emergency) → level P.

Possible part automation: ticket from VIP customer, keywords "complaint", "total error" → automatically set higher level.

Attach SLA to P level: the system reminds overdues according to commitments (see What is SLA?).

Review periodically: Are there any "abused" tickets attached to P1? Is the P level realistic?

Not classifying enough on 2 axes: only looking at "urgent" but ignoring "impact" → tickets have little impact but are noisy and take up space.

Do not attach SLA by level: a matrix without a time commitment is just a decorative classification.
